# The Hidden Cost of Optimising Campaigns for the Wrong Metrics

The Hidden Cost of Optimising Campaigns for the Wrong Metrics

*Your campaign reports look healthy, yet sales keeps saying the leads are poor. The cause is often vanity metrics: numbers that rise on the ad dashboard but say little about revenue. The cost shows up later, in wasted sales time, stalled deals and pipeline that never closes.*

*This article shows how to separate vanity metrics from the measures that predict revenue, and which ones to track at each funnel stage, so your budget goes to qualified enquiries instead of cheap clicks.*

## What are vanity metrics, and why do they look like success?

Vanity metrics are numbers that look impressive but do not predict revenue. Clicks, impressions, followers and cost per lead (CPL) are common examples.

They are popular for good reasons. Ad platforms report them instantly, they usually move in the right direction, and they make a monthly report look strong. They also sit far from the sale, and that is the problem.

Picture the dashboard. CPL is down, clicks are up, and return on ad spend (ROAS) looks healthy. Then sales says calls go unanswered and deals stall. Both teams are right. They are simply measuring different things.

## How optimising campaigns for the wrong metrics quietly costs you revenue

Goodhart's law explains it: when a measure becomes a target, it stops being a good measure. CPL starts as a useful signal. Once bonuses and reports depend on it, people (and ad algorithms) push it down the easiest way: broader audiences, shorter forms, softer offers.

The number improves. The quality drops.

### Why scaling a winning ad makes it worse

Say one ad wins on CPL, so you raise the budget. The platform optimises for the action you gave it, which is a form fill. It finds more people who complete forms, not more people who buy. You end up buying the wrong lead, faster.

## Why cost per lead misleads: a worked example

CPL treats every lead as equal. It cannot tell a decision-maker with a budget from someone chasing a free download. Here is an illustrative example, with R20,000 spent on each campaign.

- **Campaign A:** 100 leads at R200 each. Five become sales qualified leads (SQLs), meaning sales agrees they are worth pursuing. Cost per SQL: R4,000.
- **Campaign B:** 40 leads at R500 each. Eight become SQLs. Cost per SQL: R2,500.

Campaign A wins on CPL. Campaign B wins where it counts, and sales will tell you which one they would rather have. Judge campaigns by the cost of a qualified opportunity, not the cost of a form fill.

## Which metrics predict revenue at each stage of the funnel

Judge each stage by the outcome it should produce.

- **Top of the funnel:** qualified enquiries, not raw leads. Define "qualified" with sales, for example by role, budget, need and timing.
- **Middle of the funnel:** marketing qualified lead (MQL) to SQL conversion rate, pipeline contribution by campaign, and pipeline velocity. Velocity shows how fast deals move to won: opportunities, times average deal value, times win rate, divided by sales cycle length.
- **Bottom of the funnel:** revenue by campaign, customer acquisition cost (CAC) and customer lifetime value (CLV).

Clicks and CPL still have a place. Use them as diagnostics that explain a problem, not as targets that define success.

## A 30-day plan to fix your marketing metrics

You do not need a new tool to start. Work through these steps with your sales team:

1. Agree in writing what a qualified lead is. Then **[set goals and success metrics in your CRM](https://velocity.digital/latest-news/how-to-set-goals-and-success-metrics-with-crm-for-stellar-business-performance)** so every campaign is judged the same way.
2. Connect your ad platforms to your CRM, so each lead carries its source from first click to closed deal. This is closed-loop reporting.
3. Send SQL and closed-won events back to Google Ads and Meta using offline conversion imports or conversion APIs. The algorithms then learn from buyers, not form fills.
4. Report monthly on pipeline and cost per SQL by campaign, with CPL and clicks underneath as diagnostics.
5. Before you scale any winning ad, check it against SQLs and pipeline.

Our guide to **[HubSpot analytics for data-driven B2B marketing](https://velocity.digital/latest-news/leveraging-hubspots-analytics-for-data-driven-b2b-marketing)** shows how to build these reports.

## The next step: measure revenue, not marketing activity

More activity does not mean more revenue. Start with one change this week: ask sales to define a qualified lead, then rank your top campaigns by cost per SQL.

If your reporting stops at the form fill, that is where the cost starts. Velocity Digital, a Platinum HubSpot Solutions Partner, helps marketing leaders connect campaign data to pipeline and revenue through **[digital campaign strategy and RevOps alignment](https://velocity.digital/)**.

## FAQs

### **1. What are vanity metrics in marketing?**

Vanity metrics are numbers that look good but do not predict revenue, such as clicks, impressions, followers and cost per lead. They are easy to improve without improving the business. Keep them as diagnostics, and judge campaigns on pipeline and revenue instead.

### **2. Why is cost per lead a misleading metric?**

CPL treats every lead as equal. It does not show whether a person fits your buyer profile, can afford the product, or will answer sales calls. A low CPL can hide a poor SQL rate, which pushes the real cost onto your sales team.

### **3. What is the difference between cost per lead and cost per acquisition?**

Cost per lead is what you pay for each enquiry. Cost per acquisition is what you pay for each paying customer. CPL sits at the start of the funnel, so it says little about quality. Cost per acquisition is closer to revenue, but it arrives later.

### **4. Which metrics should I track instead of vanity metrics?**

Track qualified enquiries, MQL to SQL conversion rate, pipeline contribution and pipeline velocity. At the bottom of the funnel, add revenue by campaign, CAC and CLV. Together they show whether your spend is producing buyers.

### **5. How do I measure marketing ROI beyond clicks and conversions?**

Use closed-loop reporting. Connect ad platform data to your CRM so every lead carries its source through each lifecycle stage to closed revenue. You can then compare campaigns on pipeline and revenue instead of clicks.
